Self-Hosted or Hosted: Data Sovereignty Without Giving Things Up

Your own server or a hosted platform: what really sits behind the choice legally, commercially and operationally, and why it should stay reversible.

The question almost always arrives at the same moment. The system looks right, the workflows fit, and then somebody from the management says “but our data is not going into some cloud”. That often decides a project before it has begun, even though the question is rarely as fundamental as it sounds in the room.

What is really being asked

Behind that sentence sit three different concerns that deserve to be separated. The first is legal: some data comes with rules about where it may sit and who may reach it. The second is commercial: who pays for what, and how that changes as you grow. The third is the feeling that data is safer in your own building.

The third is the weakest and the most loudly argued. A server in your own comms room is not automatically secure. It is exactly as secure as the person maintaining it. If nobody applies the updates, after two years it is the largest risk in the company rather than the smallest.

When running it yourself is the right call

There are good reasons to run in your own data centre, and they are concrete. If a regulator, a framework agreement or a tender prescribes where data must sit, the question is answered. The same holds if you work with data whose disclosure to third parties is contractually excluded. And if you already have an IT team running systems, self-hosting adds less extra work than it would for a business without one.

The honest addition: running it yourself also means backing it up yourself, updating it yourself and being the one on call when something sticks on a Sunday. That work does not disappear, it changes owner. Plan for it and it works well. Overlook it and you get it later, at a worse moment.

When the hosted option is better

For most small and mid-sized companies the hosted option is the more pragmatic one, for an unspectacular reason: there is no second person to step in. Backups, recovery after an outage and updates have to happen reliably rather than when somebody has a free afternoon.

On top of that, data protection depends on the conditions rather than the postcode. Operation in a European data centre with a clean processing agreement holds up for the overwhelming majority of cases. Anyone who needs more than that usually knows it precisely, because it is written down somewhere.

Why the decision need not be final

The most important point is the one most often missed. The question is only a one-way street if the two options are different products. When the same software runs in both modes, a matter of principle becomes an operational choice you can revisit.
